A global food and beverage commerce platform, relied on by hospitals, universities, senior living communities, and hospitality venues, faced significant compliance risks as its Magento 2.3.3 platform approached end of support. The business required two successive high stakes upgrades, first to 2.4.3 and then to 2.4.5, all while managing daily operations, a complex vendor ecosystem, and globally distributed teams.
As Project Manager, I led strategy, governance, and execution. I created a detailed Magento Upgrade Playbook to guide prelaunch, cutover, and warranty phases, coordinated vendors and stakeholders across time zones, and ran global 24/7 war rooms during deployment. My approach emphasized upfront audits, early vendor alignment, mock deployments, and transparent dashboards that kept business leaders confident through each milestone.
The upgrades closed compliance gaps, improved platform stability, and enhanced user experience with faster checkout and fewer support incidents. The business saw double digit growth in registrations and daily orders, higher retention, and even the return of previously lapsed clients. Stakeholders rated the engagement with a perfect NPS of 10, while the Upgrade Playbook became a reusable PMO asset for future programs.
More than a technical achievement, this project safeguarded daily operations for thousands of institutional customers and created a secure foundation for future digital growth. It demonstrated how structured leadership, cross functional alignment, and disciplined governance can turn high risk transformations into opportunities for resilience, trust, and business expansion.
